The Five-Part Grok Bot Brief: Outcome, Sources, Constraints, Deliverable, Review
Most confidently wrong bot output starts as a briefing failure, not a model failure. You asked for something you understood perfectly, the bot filled the gaps you left with the most plausible thing available, and the result was articulate, well formatted, and about a slightly different job than the one you had in mind. Then you edited it for twenty minutes, which is longer than doing it yourself would have taken.
Operators trading task prompts in public have converged on the same repair. It shows up in prompt feeds and in the templates people post after their first bad week. Five fields, always the same five: the outcome, the sources, the constraints, the deliverable, and who reviews it. The framing is a public method by now rather than anybody's product, so what follows is our version of the fields and our rule for refusing to start without them.
The catalog listing that leans on this hardest is the Firstmate Router, a front-door bot whose entire job is turning a messy ask into that five-part shape before handing it to a specialist. Its stated boundary is worth reading first: it never sends the specialist's output onward to a customer or a public channel. Routing work is not permission to act outside.
Write the outcome as a finished artifact, not as a vibe
An outcome field passes only if you could recognise the finished thing on sight. "Improve onboarding" fails. "A one-page table of the seven onboarding emails, one row each, with the subject line, the first sentence, the call to action, and a column marking which mention price" passes, because one shape satisfies it and you will know in four seconds whether you got it.
This is not tidiness. A vague outcome forces the bot to pick a scope, and scope-picking is where a helpful agent does the most damage. Asked to improve onboarding, it may rewrite the emails, invent two more, propose a pricing change, and sketch an analytics implementation. Your brief refused none of that, so none of it was disobedient.

Read the right-hand column and notice how boring it is. That is the tell. A good outcome field sounds mechanical because it has taken the interesting decisions away from the bot and kept them with you.
Name sources the bot may read, and what it must not invent
The second field is an allowlist doing two jobs. It tells the bot where to look, and it makes silence about everything else the expected behaviour rather than a failure of helpfulness.
Write the sources as things you can point at. This Notion page. This folder in Drive. The last eight weeks of the shared inbox. Then add the sentence that does the real work: if a fact is not in those sources, write unknown rather than a plausible guess. The invention risk is not evenly spread. Prices, dates, headcounts, job titles, and anything sitting in the same sentence as a company name are the fields that get filled with industry-plausible defaults that read as research. If your brief asks for a table with those columns and names no source for them, you have asked for fiction in a grid.
One more line belongs here: what the bot may not read. Naming it creates no technical restriction, but it puts the boundary somewhere you can check afterwards. Every bot on a Grok Bot account shares one persistent cloud computer, and cookies, signed-in sessions, files, and command-line credentials are shared across all of them. The research bot can reach the mail session. "Do not open mail" in a brief is a claim you can audit.
Put constraints in verbs: never send, never merge, never pay
Constraints written as adjectives do nothing. "Be careful." "Use good judgement." "Do not do anything risky." Every one of those is a mood, and a mood cannot be checked after the run.
Verbs can be checked, because a verb names an action that either happened or did not. Never send an email. Never post to a public channel. Never merge a pull request. Never pay. Never sign in as a different account. Every botskills.sh listing requires one of these as a schema field rather than as prose, because the field forces the author to answer a specific question: what is the irreversible thing this bot could do, and is it forbidden from doing it?
One platform fact makes this non-negotiable. An approval controls the proposed action and does not reverse work already completed. So sequence beats wording. A constraint that stops the bot before the irreversible step is a control. A review that arrives after it is a complaint with better formatting.
Test a constraint field by asking whether a stranger could tell, from the output alone, whether it held. "Never post to #general" passes. "Be professional" does not.
Specify the deliverable shape so review is possible
The fourth field is the one people skip, and skipping it is what turns a five-minute review into a forty-minute one. Shape means the container and the columns, not the content.
A deliverable field says: a Markdown table with these five columns, at most ten rows, sorted by date descending, every row citing a link and the date you read it. Or: three bullets under each of these two headings, nothing else. Or: one paragraph, under 120 words, no bullets. The bot will fill whatever container you name. If you name none, it will pick prose, and prose is the hardest format to review because you cannot scan it for a missing cell.

The row cap earns its place. "At most ten rows" forces the bot to rank and to say what it dropped, and the dropped items are often more interesting than the kept ones. No cap gets you forty rows, which is the same as zero because nobody reads forty. Citations belong in the shape rather than the constraints, because a citation is a column: ask for the link and the date read, and the difference between reading and remembering becomes visible in the artifact.
Name the human who reviews before anything leaves the building
The fifth field is a person, singular, by name or role. Not "the team", not "someone should check this". A named reviewer, and the specific thing they are approving.
Two people reviewing means nobody reviewing. Naming one person feels like assigning blame, and it is the opposite: it is the only way the output has a defined next state instead of decaying in a channel into a thing that got mentioned once.

The right-hand column is the field's real purpose. Two of those rows describe an action no bot should take on its own, and the brief is where you decide that, before the specialist is running.
Refuse to start a specialist while any of the five is blank
Now the rule that makes the framework more than a checklist. If a field is blank, the work does not start.
The router pattern handles this cleanly: restate all five fields, and if any is missing, ask once and then wait. Once, not four times, because a bot that interrogates you for six turns is worse than one that guesses. One question covering everything missing, then silence.
Waiting feels wrong. You wanted the thing and a bot is asking about a reviewer. The alternative is a full run against a guessed scope, which costs the run, the review, and the rework. There is no product-level spend cap yet, and subscriptions carry a weekly allowance with on-demand overflow after it, so a wasted run is not free in time or usage.
One override is legitimate. A missing reviewer can default to you when the deliverable is small and the constraint field is complete, because nothing leaves the building anyway. Outcome, sources, and constraints never default. Those three are where a guess produces confident wrong work.
Paste a five-part brief template you can reuse this afternoon
Here is the template. Fill the brackets, delete nothing, and keep the last block last so the refusal rule is the thing you read on the way out.

Resist two things when you adapt it. Do not add a sixth field, because the sixth field is where the vagueness moves to. And do not turn the constraint block into a paragraph, because a paragraph of verbs reads as a sentiment.
Walk a messy Slack dump through the template into a routed job
Here is the input, roughly as it arrives on a Tuesday: "can someone look at why our trial conversion dropped, marketing thinks it's the onboarding emails but sales says it's the pricing page, we have that Amplitude thing and the old spreadsheet, need something for the Thursday call, ideally we just fix whatever it is."
The router does not start work on that. It fills five fields and finds three of them empty.
Outcome is guessable but wrong to guess: "something for the Thursday call" could be a diagnosis, a slide, or a decision. Sources are half named, since the analytics workspace and the spreadsheet exist but the date range does not. Constraints are absent, and "ideally we just fix whatever it is" contains a hidden verb. Deliverable and reviewer are both absent.
So it asks once, in one message: diagnosis or decision, what date range, and who presents it. You answer in twelve seconds.
The routed brief reads: produce a one-page table of the five candidate causes with evidence for and against each, sourced only from the named analytics workspace for the last two quarters and the conversion spreadsheet, citing the chart or cell and the date read; never edit the pricing page, never send anything to the mailing list, never change an email template; at most five rows sorted by strength of evidence, with a line naming what was cut; reviewer is you, and it stays in this chat until you say otherwise.
Then it picks one specialist rather than three, because a router that hires four bots for one question is hiding the job rather than doing it. Thursday's call gets a diagnosis instead of an argument, and nothing on the pricing page moved.
Diagnose briefs that hide the irreversible step in "and then ship"
The most expensive briefs are not vague. They are specific right up until a trailing clause that quietly contains a send.

Two patterns sit underneath that table: scope creep by politeness, where a friendly closing generality reads as authorisation, and the standing instruction, which gets its own section at the end.
Answer the case for one clever prompt instead of a framework
The strongest objection is that this is bureaucracy. Filling five fields for a ten-minute task costs more than the task. People who get great output from models do it with one sharp sentence and taste, not a form. And a template invites the worst kind of compliance, where every field is populated and the brief is still bad.
All three are partly right. Skip the five fields for anything you would happily throw away, which is most single-turn questions.
The objection breaks the moment output leaves the chat. A clever prompt optimises for the quality of a first draft. The five fields optimise for reviewability and for the absence of an unauthorised action, which sharp prompting does not accidentally achieve. A brilliant one-liner that writes a great email and sends it has failed at something the one-liner never addressed.
It also breaks on repetition. A prompt that lives in your head makes the second run a different brief, so you cannot tell whether the output changed because the world changed or because you phrased it differently. Fields are diffable.
Where the objection wins outright: exploratory work where you do not know what the artifact is yet. You cannot write an outcome field for "help me think about this". Verify the brief by handing it to a second bot that should refuse
A brief you cannot test is a brief you trust on vibes. There is a cheap test, and its value is that it can fail.
Paste the brief into a fresh chat with a bot whose job is to refuse unsafe work, and ask one question: which of my five fields is blank, and what would you do if you started anyway? A brief with a hidden send in it produces an answer that mentions sending. That is the finding.

Run the last row first. Break your own brief on purpose and see whether the refusal rule holds. If a specialist starts work with an empty sources field, everything else here is a suggestion. Use a fresh chat, because a long conversation has already told the bot most of the missing context and it will politely fill the gaps from memory.
Leave model choice out of the brief: Grok Bot has no picker
Briefs arriving from other tools often specify a model, an effort level, or a reasoning budget. Delete those lines. Grok Bot has no model picker for members or admins, and xAI has said it does not plan to allow that choice. The surface uses a fixed model set with automatic failover, and billing follows whichever model actually served the request.
So "use the strongest model for this one" is not a configuration. It is a sentence the bot reads and cannot act on, and its real effect is to make you believe you tuned something.
The confusion has a specific origin. Grok Build, the coding surface, does read skill files and Claude Code style configuration, and it accepts fields like model and effort in those files without applying them. That is a documented gap in a different product. The Grok Bot documentation never mentions skill files at all, and conflating the two produces briefs full of directives that go nowhere.
Express effort as scope instead. "At most five rows", "read only these two sources", and "under 120 words" all change the work. A requested reasoning level does not.
Pair the brief with a disruptor pass before you trust it
A complete brief can still be a brief for the wrong job. Five filled fields prove the request is legible, not that it is a good idea, and a clean form reads as a considered plan.

Run it on the brief, not on the output. Reviewing output means the run already happened. Reviewing the brief costs one pass over a page and can delete the run entirely. Ask for exactly two cheaper tests that would confirm or kill the plan within a week, each with a metric and a stop rule. Then accept the short answer: a narrow, evidenced brief deserves a three-line dissent. A critic that always finds ten problems is performing, and you stop reading it by week two.
Stop calling a standing instruction approval for a later send
Here is the failure that catches careful people. You approve a send once. The bot, reasonably, treats that as a pattern. Next week it sends a similar thing without asking, because you said yes to this last time and nothing in the brief said the yes expired.
A standing instruction is a configuration. An approval is a decision about one specific action with the text in front of you. Collapsing them is how an operator who has read the safety docs still ends up with an email they never saw in a customer's inbox.
An approval controls the proposed action and does not reverse work already completed. So the only approval that means anything for an outbound message happens before the send, on the exact text, with the recipient visible. No audit view of bot actions exists yet either, which makes the chat transcript your only record of what was approved and when.
Write the expiry into the brief. "You may draft. I approve each send individually, on the exact text, every time, and previous approvals do not carry forward." Then check it honestly, in the sent folder rather than the chat.
