How to Build a Grok Bot That Can Report Weekly KPIs

The Monday number said activations were up 14 percent. Everyone was pleased. Six weeks later someone reconciling for an investor update found that the query had been counting anyone who created an account, while the definition everybody carried in their head was anyone who completed setup. The two had diverged in May when signup got a new intermediate step, and nothing had flagged it, because the number never looked strange. It was in range. It moved in the direction you would expect. It was simply measuring a different thing than the words above it claimed.

That is the failure that matters in automated kpi reporting, and it is not the one people build for. Nobody is fooled by a bot reporting negative revenue or a conversion rate of 4,000 percent. You catch those in a second. The dangerous output is a plausible number, delivered on time, in a clean table, that is quietly wrong. A bot makes that failure faster, more consistent, and far more trusted than a human doing the same work by hand, because nobody double-checks something that has been right for eleven weeks.

A metric definition is a written artifact or it is nothing

If the definition of a metric lives in your head, the bot is not reporting your KPI. It is reporting whatever it inferred from a column name.

So the first file you write is not the charter. It is the definitions file, and the bot's contract is that a metric which is not in that file does not get reported at all. No inference, no reasonable guesses, no "activations probably means this".

Each entry needs six fields, and the sixth is the one people skip.

The worked example is the load-bearing one. A definition with a real number attached and the date it was computed turns the file into something testable. Six months later, when someone asks whether the metric changed, you can rerun that week and compare. Without it, the definitions file is just a longer opinion.

Keep it in a document the bot rereads every run rather than pasting the definitions into the charter. Definitions change more often than roles do, and a metric definition buried in a prompt is a metric definition nobody edits. Make it show its work: source, query, timestamp

A bot that reports "Weekly Active Accounts: 1,284" has told you almost nothing you can check. A bot that reports the same figure alongside the system it came from, the exact query it ran, and the moment it ran it has handed you a claim you can falsify in under a minute.

Require all three in every row. The requirement does more than help you audit. It constrains what the bot is able to do, because a bot obliged to print the query it ran cannot smoothly produce a number it estimated. The instruction to never report a figure without its query is doing enforcement work, not documentation work.

The timestamp is the field people leave out and then regret. Numbers computed at different moments are not comparable, and a report assembled over twenty minutes against a live system will contain rows from twenty different states of the world. When a total does not equal the sum of its parts, the run times are the first place to look.

One more field is worth adding once the report has a few weeks of history: the row count or denominator behind the number. A conversion rate of 31 percent means something different against 900 sessions than against 12, and the rate alone hides the collapse.

What it could not compute goes in the report

The quiet failure in automated reporting is the row that disappears. A source was down, an API returned a partial page, a credential expired. The bot, trying to be useful, produces a report with nine of eleven metrics and no mention of the two that are missing. You read nine numbers and feel informed.

Make omission impossible to do silently. Anything the bot could not compute goes into an UNAVAILABLE section with the metric name, the reason, and what it tried. That section being empty is itself information. That section having two rows in it three weeks running tells you something is broken that nobody had noticed.

Ban the workarounds explicitly, because they are all things a helpful assistant does by default: no estimating, no interpolating between known points, no carrying forward last week's figure, no substituting a similar metric from another system.

The volume check is worth adding to the same rule. If a source returns substantially fewer rows than the previous run, say twenty percent fewer, the correct behaviour is to flag the drop rather than report the smaller number as a decline. A partial extract and a genuine fall look identical in a total, and only one of them is news.

Read-only against every system it touches

The boundary for this bot is unusually easy to state and unusually easy to erode: it never writes to a source.

The erosion happens through helpfulness. The bot notices a mislabelled row in the sheet it reads from. It notices two duplicate customer records inflating a count. Fixing either takes it four seconds and makes next week's number better. Letting it do so destroys the thing that made the report trustworthy, because a system that both edits the data and reports on it can no longer be checked against anything. You would have no way to distinguish a metric that improved from a metric whose underlying rows were tidied.

Write it as an action rather than an attitude. Not "be careful with the source data" but "no edits to the sheet, the database, the CRM, the analytics property, or the books". The failure mode: definition drift nobody announced

Here is how the six-week error at the top of this article actually happens, in order, and why no individual step looks like a mistake.

Someone ships a change to the product. A new intermediate state appears between signup and setup. The event that the metric query keys on now fires at a slightly different moment. Nobody involved in that change has ever read metrics.md and has no reason to. The query still runs. It still returns a number. The number is still in a plausible range because the underlying business did not change, only the definition did. The bot reports it with total confidence, because the bot has no way to know that the meaning shifted underneath a query that still executes cleanly.

Three cheap defences catch most of it.

Report the denominator alongside every rate, since drift usually shows up as a population change before it shows up in the headline figure. Have the bot flag any metric that moves more than a threshold you set, not to explain the move but simply to make it impossible to skim past. And put a review date on every entry in metrics.md, so a definition that has not been looked at in six months appears in the report as an ageing item rather than waiting to be discovered by an investor update.

None of that makes drift impossible. It makes drift loud, which is all you can ask for.

Verification: recompute one metric by hand each week

The check for this bot is not reading the report and nodding. It is picking one metric, at random, and computing it yourself from the source, then comparing. Rotate through the list so every metric gets checked every couple of months.

It takes ten minutes and it is the only thing that actually tests the chain. A report that looks right proves nothing about whether the query matches the definition, and the definition is where the error lives.

Three additional signals are worth watching once the recompute habit is running.

Whether the totals reconcile against something outside the bot. Revenue in the report against what actually landed in the bank. Active accounts against a count you can pull from a different system. Any two systems that should agree and are computed independently.

Whether the UNAVAILABLE section is ever non-empty. If it has been empty for two months, either everything genuinely works, or the bot has learned to fill gaps. The way to find out is to break a connection deliberately on a quiet week and confirm the row appears where it should.

Whether the observations are getting vaguer. A bot that starts writing "steady performance across the board" has stopped finding things and is producing filler. Three specific observations tied to rows, or none, and none is a perfectly good week.

Widening it: from one number to a weekly pack

Start with three metrics, not eleven. Three that you already look at manually, already trust, and can recompute quickly. The first month is about proving the chain from definition to query to report, and you cannot prove that across eleven rows at once.

Add metrics only when their definition is written and has a worked example. That rule alone will keep the report honest for a year, because the friction lands in the right place: writing down what a number means, before it appears on a dashboard someone quotes.

The natural expansions, in the order they earn their place: previous-period comparison as a column rather than a separate report, a quarter-to-date roll up that reuses the same definitions rather than inventing new ones, and a distribution rather than an average for anything where the mean hides the shape.

Two operational notes. A routine belongs to a single bot, and the app keeps only the 20 most recent run records for it, so roughly five months of weekly history before the earliest runs age out. If the historical series matters, have the bot append each week's rows to a document you own rather than relying on run history. There is no audit view of bot actions as of writing, which makes your own appended file the only durable record of what was reported and when.

And watch the cost shape. A report that queries six systems, retries failures, and carries a long context is not free. Subscriptions include a weekly usage allowance and anything past it is billed on demand from model and token cost, with no Grok Bot specific spend cap available as of writing.
