Watching What Your Bot Did: Logs, Audits, and Receipts

Something went wrong on Wednesday. It is Friday, and you are trying to work out which of your bots touched the record, what it changed, and whether the thing it reported as done was actually done. You open the run history, find a handful of recent entries, and none of them reach back to Wednesday.

That is the normal experience of running bots, and it is not a tooling problem you can wait out. Observability is a property of how you wrote the setup, not a feature you get handed. The bots that are auditable are auditable because someone required it in the charter on day one.

Your evidence window is shorter than you think

Start from what the runtime actually keeps, because the design follows from it. As of writing, an audit view of Bot actions does not exist yet in Grok Bot (teams and enterprises), and a routine keeps only the 20 most recent run records (skills, routines and automations).

Twenty records sounds like a lot until you divide it by a cadence. A routine that runs hourly has burned through all twenty before lunch the next day. And even inside the window, a run record is a record of a run, not a ledger of consequences. It does not tell you which invoice moved.

The useful way to think about this is to list the questions you will actually ask after something goes wrong, and then ask where each answer lives.

Every row that reads "nowhere" is a row you can convert to "a file the bot wrote" with three lines in a charter. That conversion is the entire subject of this article, and it is worth doing before you connect anything interesting, not after your first incident.

This is also why observability is a runtime-agnostic skill. If the product ships an audit view next quarter, none of the practices below get thrown away. You still want receipts, you still want skips reported, and you still want a log written in your own format that you can grep. A vendor audit trail records what the runtime did. It cannot record what the bot decided not to do, because nothing happened for it to observe.

Assertions are not evidence. Receipts are.

Here is the single highest-leverage change you can make to any bot report.

An assertion is the bot telling you it did something: "Updated the invoice." "Filed the receipts." "Replied to the three urgent threads." Assertions are what bots produce by default, they read beautifully, and they are unfalsifiable without you going and checking manually, which is exactly the work you were trying to avoid.

A receipt is a pointer to the artifact: an ID, a URL, a file path, a message permalink, a commit SHA, a row number. It costs the bot nothing to include and it changes what a report is. With receipts, the report is a set of claims you can spot-check in seconds. Without them, the report is a story.

Require receipts by action class, and be specific about what counts:

Notice the last two rows. A negative result needs a receipt more than a positive one, because a bot that examined nothing and a bot that examined everything and found nothing produce the same sentence. If your morning brief says "no changes detected", you cannot tell whether the watcher is healthy or whether it silently lost access to the page three weeks ago.

The old value and new value pairing in row three is worth stealing everywhere. A bot that reports what a field used to be is a bot whose mistakes you can reverse without a backup, and reversibility is the property that decides how much authority a bot can safely hold. Catalog listings lean on this. Bookkeeping Auditor never edits the live books, so every proposed change arrives as a described change you can compare against the record it came from. PR Review Sentinel comments and never merges, which means every action it takes leaves a permalink by construction.

Make the bot report what it skipped

This is the part almost nobody writes into a charter, and it is where silent misunderstandings surface.

Imagine an inbox bot that handled 40 messages this morning and reported all 40 clearly, with receipts. The report looks excellent. What it does not say is that 12 messages arrived that it decided were not relevant, and that 9 of those 12 were from a domain you renamed last month, which your charter still refers to by the old name. The bot is not broken. It is following a rule that no longer matches the world, and the report format guarantees you will never find out.

A done list tells you the rule fired. A skipped list tells you whether the rule is still correct. You need both, and only one of them shows up by default.

Sort skips into three classes, because they mean different things:

Skipped by rule. The charter said not to touch it. This should be a count plus a category, not a list. If the count is much larger than you expected, your scope is wrong.

Skipped because it failed. A page would not load, a login expired, a document was too large. These need names and reasons, every time, because a failure reported as a skip is how a broken connection stays broken for weeks.

Skipped by judgment. The bot decided it was not relevant. This is the dangerous class and it should always be enumerated individually, with a one-line reason each. Judgment skips are the bot's model of your priorities made visible, and reading ten of them tells you more about whether the charter is working than reading a hundred successful actions.

A run log the bot writes and never edits

The run history belongs to the product. The run log belongs to you. Have the bot append one line per run to a durable file, in a format you can read with your eyes and grep with a command.

Append-only matters. A bot that can rewrite its own log can quietly clean up a week you needed to see, not out of malice but because tidying is a plausible interpretation of almost any instruction. Say it explicitly.

Never summarise group 3 as "nothing relevant". List them or say zero.

Two clauses in that block are doing unusual work. "If you cannot produce a receipt, do not claim the action" closes the gap where a bot believes a step succeeded because the page did not visibly complain. And requiring empty groups to be reported turns silence into a positive signal rather than an absence you have to interpret.

Where the log lives depends on your setup. A file on the shared computer is the easy answer and it is also the fragile one, since as of writing the computer is assigned to your account and its contents are shared across every bot on it (computer and apps). Anything you would be upset to lose or to have another bot overwrite belongs in a tool you control, such as a document or a database the bot appends to. The report format that survives being skimmed

You will skim. Design for it. A report you read properly for three days and then stop reading is worse than a shorter report you actually read for a year, because the first one teaches you to trust output you are no longer checking.

Five parts, in this order, and nothing else:

The verdict line. One line: run status, items examined, items acted on, items skipped, retries. If everything is normal, this line is the whole report and you are done in two seconds.

Anything that failed. Before the successes, not after. Failures buried under good news are failures you will find next month.

Actions with receipts. One line each, receipt attached.

Judgment skips. One line each, with reasons.

The open question. One line, and only when there is one. A bot that ends every report with a question is a bot you stop reading; a bot that asks once a week is one you answer.

Inbox Triage is a good shape to copy here because its boundary makes the report the product: it never sends an email, so every draft it produces is a claim with an artifact behind it that you can open.

Spot-checking: sample three runs, not thirty

Reading every output is not observability, it is supervision, and supervision is the thing bots were supposed to remove. Once a bot has a week of clean runs, switch from reading everything to sampling.

Ten minutes, once a week, same slot. Take three runs at random from the log, not the three most recent, and for each one do this:

The count comparison is the check that earns its place. Most bot degradation is not a crash, it is a quiet narrowing: a filter that stops matching, a page that changed its layout, a permission that lapsed into a partial failure. The bot keeps reporting success on a shrinking slice of the world. A column of numbers in an append-only file makes that visible in five seconds and nothing else does.

What you cannot observe, you have to forbid

Here is where observability and the boundary meet, and why we treat the boundary as a required field on every listing rather than a nice sentence.

When you have a full audit trail, the useful question after an incident is "what did it do?" When you do not have one, that question has no answer, and the only question left is "what was it ever able to do?" That second question is answered entirely by the boundary, in advance, before anything happens.

So the thinness of your evidence should change how much authority you grant, not just how carefully you read reports. A bot that only drafts has a knowable worst case with zero surviving logs, because the worst thing in the drafts folder is a draft. A bot that can send, spend, or delete has a worst case you would need history to discover, and you do not have history.

What does observability mean for an AI agent?

It means being able to answer, after the fact, what an agent did, what it chose not to do, and on what evidence. That is broader than logging, because the interesting failures are decisions rather than errors. In practice it comes down to three habits: every claimed action carries a receipt such as an ID, path, or URL; every run reports what it skipped and why; and every run appends a line to a durable log the agent is forbidden to edit. Those habits are written into the setup, not enabled in a settings screen.

Does Grok Bot have an audit log of what a bot did?

As of writing, no. The Grok Bot documentation states that an audit view of Bot actions does not exist yet, and routines retain only the 20 most recent run records each. That means your evidence window is short and it shrinks as your schedule gets tighter: an hourly routine cycles through all twenty records inside a day. The practical response is to have each bot append its own run line to a durable file it cannot rewrite, so that the history you need for comparisons across weeks exists independently of the product.

Why should a bot report what it skipped?

Because the done list only proves a rule fired, while the skipped list proves the rule is still correct. A bot that handles forty items perfectly and silently ignores twelve looks flawless in its report, even when the twelve were skipped because your charter refers to a project or domain that no longer exists. Skips fall into three kinds: skipped by rule, skipped because a step failed, and skipped by judgment. The third kind should always be listed individually with reasons, because it is the agent's model of your priorities made visible.

How often should I check a bot's output once it is running?

Read everything for the first week, then switch to a weekly sample of three runs picked at random rather than the three most recent. For each one, open a single receipt to confirm the artifact matches the claim, read the judgment skips to see whether the reasons still make sense, and compare the item counts across the week. That count comparison catches the most common failure mode, which is not a crash but a quiet narrowing: the bot keeps succeeding on a shrinking slice of the work while the report still says everything is fine.
