The Delegation Playbook: What To Hand Over and What To Keep

Almost every bot roster that goes wrong went wrong at the delegation step, not the model. Somebody split the work the way they would with a new hire, gave the bot the small stuff, kept the big stuff, and then discovered that the small stuff included sending one email to one customer.

Here is the site's position, stated early so you can disagree with it early: delegate by whether the world can be put back, never by how much effort the task would have cost you. Effort measures your time. The approval prompt is not asking about your time. It is asking whether you can live with the result permanently, and those two questions barely overlap.

Everything below follows from that: the five categories that always park, the ambiguous middle where the undo button lies to you, the jobs that should never be delegated at all, and the test a workflow passes before it is worth writing down.

Sort the work by reversibility before you sort it by difficulty

Try the size instinct on four real tasks and watch it fail. Renaming four thousand files in your own storage is enormous and completely reversible. Sending one short email is trivial and permanent the moment it leaves. Clicking "I agree" on an API terms dialog takes half a second and commits your company to a contract.

Read the last two columns. A size rule gets four of these five wrong, in the worst possible direction: permissive on exactly the actions you cannot take back, restrictive on exactly the ones you can.

The axis itself is argued all the way through in drawing the approval line on reversibility rather than task size. This playbook takes it as settled and builds the delegation decision on top.

Read the one documented sentence that sets the whole ceiling

One line in the Grok Bot documentation should change how you design every setup, and most people read past it: an approval controls the proposed action, and it does not reverse work already completed.

That inverts the intuition everyone brings from software. An approval prompt is not a checkpoint you can roll back to. It is a gate in front of the next step, with everything already done sitting behind it, done.

The consequence is the reason this playbook exists. If a bot makes ten changes and the eleventh triggers a prompt, denying that prompt leaves you holding ten changes with no mechanism to reverse them. The safety did not come from the gate. It came, or failed to come, from the ten actions before it being individually harmless.

So the rule is not "gate the risky step". It is that every step the bot takes without asking has to be one you would accept having taken permanently, with no chance to reverse it. Reversibility is a property of the whole unattended run, not a judgement about the final action. What a gate can and cannot do is covered in approval gates for bots.

One documented fact sharpens it further. There is no audit view of bot actions as of writing, so you cannot reconstruct those ten changes from a system log afterwards: your record is whatever the bot chose to tell you. That is why bot observability treats the run log as something you specify rather than inherit.

Hand over everything you could put back in a single step

The permissive half matters as much as the restrictive half, and people skip it because restriction feels responsible.

If an action is genuinely reversible, the bot finishes it without asking. Not "asks for the first two weeks". Not "asks when it looks unusual". Finishes it. A prompt on a reversible action is pure cost: it spends your attention and trains you to approve without reading, which is exactly how a dangerous prompt gets waved through at 4pm on a Friday. The person who gates everything ends up less safe than the person who gated four things and reads all four.

So reading, researching, summarising, drafting, labelling, sorting, archiving, renaming, moving files inside your own storage, and building any output only you can open should all run unattended. The fifth row surprises people, because clicking a consent banner feels like moving furniture. It is a bot agreeing to a contract using your identity, on a machine holding your sessions.

The second row needs a note, because the usual mitigation is missing. There is no Grok Bot specific spend cap as of writing, so the charter and the absence of a stored payment method are the whole control. Judge the ambiguous middle by who could have seen it

Here is where the test earns its keep, and where most published versions of this advice stop. Plenty of actions are undoable by the system and not undoable by the people. The database restores. The impression does not. Four cases come up constantly, and a size rule waves all four straight through.

Take the second row seriously, because it is the one people argue with. Deleting a calendar event is one click, and what that click sends is another email. The attendee now holds "Contract renegotiation" in their mailbox whether or not the meeting existed, and you cannot send a third email explaining that a bot did it. That is why Marketing Calendar Sync never sends or cancels an invite and never edits the shared database.

The third row is the sneakiest, because it is not technically reversible at all while feeling trivial. A CRM field is an input, not storage. A wrong renewal date suppresses the task that would have caught it and starts a sequence you never intended, and you find out three weeks later.

Separate what the system can undo from what the people can

Collapse the four cases above and you get a better question than "can this be undone".

Did anyone outside your own head observe the state, and would putting it back require an explanation?

If yes, treat the action as irreversible regardless of what the undo button claims. Social irreversibility is the binding constraint, because the asset you are protecting is not the data. It is your standing with the people who saw it.

Run four questions in order and stop at the first yes after the first one.

  1. Can I restore the previous state myself, in one step, without asking anyone?
  2. Could anyone outside this conversation have observed the state?
  3. Does a trace survive the reversal: a revision entry, an edited marker, a cancellation email, a delivered notification?
  4. Would putting it back require me to explain something to somebody?

A no on question one ends it: park. After that, a yes on two, three, or four parks it regardless of how clean the technical undo is.

Two and three come apart more often than people expect, which is why both are on the list. A screen share is observation with no trace: nothing persists and three people saw the number. An edit to a shared file at 03:00 is a trace with no observation: the revision history is permanent and searchable, and it usually surfaces during a disagreement.

There is a systems version of the point. A boundary in one charter restrains one bot. All bots on an account share one persistent cloud computer, with browser cookies, signed-in sessions, files, and command-line credentials shared across them, which is why the documentation says plainly not to use separate bots as a security boundary. Price the gap between the action and your first look

Reversibility is not a property of an action. It is a property of an action and a clock, and every version of this advice quietly assumes you are standing there when it happens.

You are not. That is the point of delegating. A routine fires at 07:00, finishes at 07:04, and you read the report at 09:30, so every action had two and a half hours of exposure before your first chance to intervene. For most rows in the tables above, the window in which reversal would have been clean closed inside ten seconds.

Grade every unattended action as though your reversal window is zero, because on a scheduled run it is. That is also the strongest argument for batching: a run that parks the questionable actions and finishes the rest is one where the zero-length window only covered work you were happy to have done permanently. Refuse five jobs outright, however good the bot gets

Everything above concerns which actions inside a job need a human. This is the different question that gets conflated with it: which jobs should not be delegated at all.

The apology. A bot apologising on your behalf is a second offence layered on the first. The value of an apology is that a person spent attention on it, and an automated one tells the recipient exactly how much attention they got.

Any decision about a person. Hiring, firing, promotion, performance, and rejection. Screening inputs and scheduling logistics are fine and genuinely useful, which is what bots for recruiters covers. The decision itself is not a throughput problem, and automating it transfers accountability to something that cannot hold it.

The relationship the business runs on. The renewal conversation with your largest customer, the investor update's judgement calls, the conversation where someone is deciding whether to trust you. A bot can prepare every one of these and should have the last word in none of them.

Anything whose value is that a human spent the time. A condolence note, a reference, a thank you that means something. Whether the output is indistinguishable is not the point. The point is what it was.

Anything you have never done yourself. You cannot review what you cannot recognise as wrong, so an unfamiliar job produces confident output you have no way of grading. That is the recipe for the failure mode catalogued as confident fabrication in the seven ways bot setups fail, and it is a practical position rather than a moral one, which is why it leads straight into the readiness test.

Put a workflow through four checks before you codify it

A workflow is ready to become a bot when four things are true. Not three. If one fails, do the job by hand for another month and try again, because the failure is telling you something specific about what you do not yet know.

The second check decides whether the delegation survives month two. If checking the output costs as much as producing it, you added a review queue rather than delegating. Design the report first: a run ending in counts, names, and the last screen it saw is checkable in seconds, and one ending in prose is not. The worked version is in watching what your bot did.

The third check is where the boundary comes from. You want a job whose worst realistic failure you would absorb, and the boundary is the line that keeps it there. The fourth check is not bureaucracy. A workflow whose stop condition you cannot state is one you have not finished thinking about, and the bot will finish thinking about it for you at 07:04 on a Tuesday.

Turn the decision into a charter the bot can be held to

An article enforces nothing and neither does a resolution. The delegation has to exist as text the bot reads on every run.

Three things there are load-bearing. Parking happens before the action, so a denied item does not abandon half a run. Approval is scoped to one instance, because the commonest quiet failure is a bot reading yesterday's yes as standing policy. And the last block makes refusal a documented outcome rather than a lapse. Hand over the recurring read first, whatever your role

One ordering rule applies to everyone before the role table: the first thing you delegate is a recurring read, never a write.

A read has three properties that make it the right first handover. Its worst failure is being told something wrong, which you notice. It produces an artefact you can grade in seconds against a source you already hold. And it teaches you how this particular setup fails before anything it does is permanent.

The temptation is to start with the write, because writes are where the time goes. Resist it for two weeks. Fourteen accurate morning digests earn a wider mandate on evidence; two are a bot you are guessing about. Delegate by role, one first job at a time

The same rule produces a different first job depending on what you do all day. Find your row, take that job, and leave everything else until it has run clean for a month.

Two patterns run across that table. Every first job is a read or a draft, and every entry in the third column is a list of verbs rather than a sentiment. That is not stylistic. A boundary written as an attitude ("be careful with customers") is unenforceable, and one written as a verb ("never sends") is checkable by looking at the connection scopes.

Each path goes deeper than one row: engineering into a bot that reviews pull requests and one that writes your standup, support into triaging support tickets, sales into researching leads overnight, and finance into reconciling expenses.

Split one job per bot so the boundary means something

A boundary is a statement about one job. The moment a bot owns two, the boundary covers the union of both, which means it covers neither precisely.

Concretely: a bot that triages your inbox and also books meetings needs mail scopes and calendar scopes, so its worst realistic failure is now the worst case of either job. Split it and each half gets a narrower grant, a narrower charter, and a failure you can attribute. Merge it and you saved one console at the price of a boundary you can no longer state in a sentence.

The real cost of splitting is not setup time. Routines are assigned to one bot, capped at 50 per bot, and deleted along with the bot, with nothing at team level, so a roster of eight is eight places where a schedule can quietly disappear. Read one parked list, never six interruptions

How the parked items reach you decides whether any of this works.

Six interruptions across two hours get approved reflexively. One list of six items at the end of a run gets read. That is the whole finding, and it matters more than any refinement to the rules, because a rule producing prompts you stop reading has already failed.

Each parked item needs four fields: the action, the exact target, the reason it parked, and what the bot does instead if you say no. "Wanted to send an email" is a question you now have to research. "Wanted to send the drafted reply below to priya@example.com because the thread has been open six days, and will leave it in Drafts if you decline" is a decision you make in four seconds.

Widen the mandate one row at a time, on evidence

The line should move. It should not move because prompts are annoying.

Widen one specific action, for one specific case, after a run of evidence. Thirty days of approving proposed calendar holds unchanged is a reason to let the bot hold your own calendar unattended, while still parking anything that notifies an external attendee. That is one row of the table moving, and you can name the evidence that moved it.

Narrow the line the moment a parked item surprises you. If you read a proposal and thought "I did not know it could do that", the charter was less specific than you believed. The fix goes in the charter that day, not into your memory, because your memory is not what runs at 07:00 tomorrow.

Worth tracking rather than planning around: a team-level ceiling on local execution with Never, Ask every time, and Always options has been described as coming, with members able to choose a stricter option but not a looser one. It has not shipped, so today the ceiling is your charter, per bot, with nothing above it.

Break your own delegation before a customer does

A delegation you have not attacked is one you are hoping about. Five probes, run the day you write the charter and after any edit, tell you whether the rules describe the bot or only your intentions.

The third probe fails most often and costs the most, because a bot reading one approval as standing permission has converted a single decision into a policy you never wrote. You do not need a dashboard. Four numbers, checked monthly, say whether the split is calibrated.

The fourth is the one nobody measures and the one that reframes the others. Read the 07:00 report at 18:00 and you have eleven hours of exposure on every unattended action, so "I would have caught it" is not a defence available to you. Answer the objection that a bot you check is not delegation

The strongest argument against this whole playbook is that it does not delegate anything. You still read a parked list, you still grade drafts, you still run probes after every charter edit. On a fifteen-minute task, that can add up to more than fifteen minutes, and calling it delegation is flattering yourself.

Half of that deserves conceding without hedging. Checking is not free, and any version of this that pretends otherwise is selling something.

The defence is that checking and doing are different sizes, and the gap widens. Reading six lines takes seconds where the task took a quarter of an hour, and the reading decays as evidence accumulates: four clean weeks in, you sample monthly. A parked list is also a decision queue rather than a work queue, which is a different kind of tired at the end of a day.

Where the objection simply wins, and these are not consolation cases: a task under about two minutes, where the report costs more attention than the work it replaced. A quarterly task, where the setup rots between runs. A task whose output you cannot check cheaply, because confirming it by redoing it buys nothing. And a task where a silent miss stays invisible for a month, such as compliance evidence or a filing deadline.

The test fits in one sentence: describe how you would notice this bot being wrong. If that sentence is hard to write, the delegation is not ready and no amount of charter tuning will make it ready.

Know where the reversibility test stops working

Three places, named honestly, because a rule presented as universal gets used where it does not hold.

It depends on somebody else's tooling. Whether the CRM keeps field history, whether a chat client shows an edited marker, whether an invite fires a push notification: each is a property of a system you may not administer, and each can change in a product update you never read. Grade by the worst configuration you have seen, not the one you last checked.

It says nothing about correctness. A perfectly reversible action can be completely wrong, and a bot producing plausible, undoable, wrong output for six weeks has cost you six weeks. It assumes the bot reports honestly. Every rule here is enforced by the charter plus the connection scopes, and the charter is prose the model chooses to follow. The line between what you hand over and what you keep is not a setting.
