How to Build a Grok Bot That Can Triage Your Inbox

You open the inbox at 8:40 with sixty-one unread. By 9:05 you have read about forty of them, replied to two, and the one message that needed a decision before noon has drifted to position thirty-four because three newsletters and a shipping notification landed on top of it. Nothing was lost. Nothing was handled either. Twenty-five minutes went somewhere and the queue is roughly where it started.

Most people try to hand a bot the wrong half of that. They hand over the writing, which is the part that carries their name and the part they are already good at. The half worth delegating is the sorting: mechanical, repetitive, done newest-first on a phone between other things, and wrong in a way you only notice two days later.

Triage is a classification job, not a writing job

Keep those two jobs in separate sentences of the charter, because they are graded differently.

Classification is graded against a label. Every decision the bot makes is a single word you can check in two seconds, and a wrong one costs you the time it takes to move a message. Reply drafting is graded against your reputation, and a wrong one costs you a customer.

That difference is why a triage bot is safe to run daily in week one while a reply bot is not. A misfiled message is recoverable. A sent message is not, and the runtime is explicit that approvals do not help after the fact: an approval controls the proposed action, it does not reverse work already completed. There is no undo built into any of this. The undo has to be that nothing irreversible was ever proposed.

So the bot classifies everything and drafts only a narrow slice. That slice is defined in the next section, and it is smaller than you expect.

The four things a message can want from you

Three queues is too coarse and seven is a taxonomy nobody maintains. Four holds up because each one implies a different action from you, and because each one has evidence a bot can actually point at.

The evidence column is the part that makes this work. Without it, urgency gets inferred from tone, and tone is exactly what a vendor chasing a renewal knows how to fake. A subject line reading "urgent" is not evidence. A named person asking you a question they cannot answer themselves is evidence.

One rule keeps the whole taxonomy honest: when two queues both fit, the bot picks the one that costs more if it is wrong. That is always the one higher up the table. A newsletter in DECISION wastes four seconds of your morning. A contract question in AWARE costs you the contract.

Two passes a day beats a bot that watches the mailbox

The tempting trigger is continuous: watch the mailbox, sort on arrival. It is the wrong shape for three reasons.

It converts your inbox into a notification stream with extra steps, which is the problem you started with. It classifies each message with the least context available, at the moment of arrival, before the reply that would have resolved the thread has landed. And it is the expensive option: subscriptions come with a weekly usage allowance and overflow is billed on demand from model and token cost, with no Grok Bot specific spend cap available as of writing. A per-message trigger multiplies your bill by your correspondents' typing speed.

Two scheduled passes fix all three. Run one at 08:15 before you open the inbox, so the first thing you see is a sorted digest rather than a stack. Run one at 15:30, late enough to catch the morning's replies and early enough that a DECISION item can still be answered the same day.

Between passes the inbox is just an inbox. That is fine. Nothing in the four queues has a response time measured in minutes, and if something in your life does, email was never the channel carrying it.

The triage charter, written for four queues

When two queues both fit, choose the one higher in that list. Being
wrong upward costs me four seconds. Being wrong downward costs me a
deal.

does not get finished. Report what you would have done and wait.

Drafting is allowed, sending is not

The single line that makes this bot safe to leave running is that it composes and never transmits. The catalog listing for Inbox Triage states it as the boundary: it never sends an email, and every draft waits for explicit approval.

Draft-only survives every mistake in the taxonomy. Misfile a DECISION as AWARE and you find it a day late. Misfile it as AWARE in a bot that replies and your customer got a wrong answer signed with your name.

Two related setups keep the same line for the same reason. The failure that matters: an urgent message filed as noise

Every classifier makes two kinds of error and they are not equal here.

Sorting up is harmless. A press release in DECISION, a receipt in FACT, a newsletter in AWARE: you glance, you move on, the cost is seconds and a small irritation.

Sorting down is the one that hurts. A renewal notice in GONE, an escalation in AWARE, a customer question in FACT that the bot answers from a stale doc. These fail silently. You do not discover them by reading the digest, because the digest is where they are not.

Three things catch it. Keep GONE non-destructive, so a down-sort is a label you can search rather than a message you have lost. Have the bot print AWARE and GONE subject lines rather than counts alone, since scanning twenty subject lines takes eleven seconds and is the only pass that sees the down-sorts. And keep a running note of every message you had to find yourself, because that list is the actual error log. There is no audit view of bot actions yet, so anything you do not write down is not recoverable later.

The fifty-message audit that proves it works

Run this at the end of week one and week four. It takes about twenty minutes and it is the difference between a bot you trust and a bot you assume.

Take the last fifty classified messages. Sort them yourself, without looking at what the bot chose. Then compare and count the disagreements by direction, because the direction is the whole point.

Correct in the charter, never in the chat thread. A correction you type into a conversation lasts until that conversation ends. A correction in the charter is what the bot reads on the next run.

When to let it archive without asking

Widen authority on evidence, not on comfort.

After four consecutive weeks with zero down-sorts, let the bot archive GONE automatically, still without deleting. That is the smallest useful expansion and the easiest to reverse: archived mail is one search away, so the worst case is a mild inconvenience.

The next expansion, if you want one, is letting FACT drafts send to a short allowlist of internal addresses where a wrong answer costs an apology and nothing more. Name the addresses in the charter. Never widen this to a domain, and never to anyone who is not already a colleague.

The expansions that should never happen: deleting mail, replying to anyone outside the allowlist, and acting on instructions found inside a message. Those three stay closed permanently, no matter how good the accuracy gets, because their failure mode is not a slower morning. It is an outcome you cannot take back.
