How To Build A Prospect Sheet Where Every Cell Has A Source

The deliverable here is a spreadsheet. Not a report, not a summary, not a chat thread: a grid that a salesperson opens at 08:40, sorts, filters, and works down before their first call block. Everything about how you design that grid decides whether the research inside it survives contact with a real week.

Most prospect sheets fail as spreadsheets rather than as research. The rows mean two different things at once, so every count is wrong. Columns keep getting added until nobody reads past the eighth. And every cell looks equally solid, because a cell that somebody verified and a cell that somebody guessed render in exactly the same font. That last one is the failure that costs a deal, and it is a design problem before it is an accuracy problem.

Decide what one row means before you name a single column

The grain of the sheet is the first decision and the one people skip. A row can be a company, a person, or a person at a company, and those three sheets look almost identical until you count something.

Mixed grain is the common state and it is always accidental. Somebody adds a second contact by copying a row, edits the title, and now two rows carry the same company facts. Six weeks later one of them has an updated employee count and one does not, and there is no way to tell which is current.

Write the grain into cell A1 as a comment or into the tab name, and have the bot refuse to append a row that would break it. One row, one thing, and account level facts live in their own tab keyed by domain.

Cap the sheet at twelve columns and make each one earn its place

A column is not free. It costs a fill attempt on every row, a source to go with it, and a share of the reviewer's attention, which is the genuinely scarce resource. A cap forces the argument about what this sheet is for to happen at the start rather than in week three.

Twelve is not sacred, and the number matters less than the fact that adding a thirteenth means removing something. The pattern behind this sits in Prospecting Sheet Builder, which fixes the column set before the first row is written rather than growing it as the run proceeds.

Notice what is missing. No score, no fit percentage, no predicted intent. A number computed from cells of uneven quality inherits none of their caveats and all of their authority.

Put the source beside the value, in its own column, on the same row

A links tab, a notes column, or a comment thread all fail the same test: can a reviewer get from a value to its evidence without leaving the row. If the answer involves scrolling somewhere else, the evidence will not be checked, and unchecked evidence is decoration.

Pair each fact column with a source column immediately to its right, holding the URL and the date it was read. Two adjacent columns, in that order, every time. The visual rhythm matters more than it sounds: a reviewer scanning a sheet learns to read fact, source, fact, source, and a gap in that rhythm is visible from across the row.

A source cell holds one URL that shows the value, not a search result page and not the company homepage when the fact came from a subpage. If the value came from two places, the sheet takes the more specific one and the other goes in the row's note. If the value came from a summary of a page rather than the page, it is not sourced yet.

Date read is not optional. A title with a URL and no date is a claim with no shelf life, and six weeks later nobody can say whether it was checked before or after the reorganisation everybody heard about.

Write "not found" in the cell, because a blank only proves nobody looked

An empty cell is ambiguous in the worst possible way. It might mean the fact does not exist, or the source was unreachable, or the run timed out, or the column was added after this row was built. Those need different responses and they should never share a rendering.

The rule that makes this work is that blank is a defect, not a state. A finished row has no blanks in any column that applies to it. When the workflow cannot finish a cell, it writes which of the other five states applies and why.

This is where a research bot most wants to help you. Asked to fill a sheet, a model will produce something plausible for every cell, because a filled sheet looks like a completed task. The charter has to make "not found" the successful outcome it actually is.

Build three tabs so a second run does not overwrite the first

A single tab edited in place has no history, and the second run destroys the evidence of the first. Three tabs solve it without any machinery.

The current tab holds one row per grain unit and is the only thing a seller reads. The run log tab is append-only: one line per cell written, with the run timestamp, the column, the old value, the new value, and the source. The review tab holds one line per reviewer decision.

Appending rather than overwriting is what lets you answer the only question that matters after something goes wrong: when did this cell become wrong, and what did it say before. Reconstructing that from a spreadsheet's own version history is possible in theory and miserable in practice, especially once several runs and several people have touched it.

Make an uncertain cell look different from a certain one

Formatting equality is the quiet enemy of a research sheet. A verified title and an inferred one occupy the same rectangle, in the same font, at the same weight, and a person reading forty rows before a call block has no way to spend their scepticism where it belongs.

Fix it in the sheet itself, not in a legend nobody reads. Conditional formatting on the state column drives the colour of the row. Cells sourced more than the column's freshness window ago show their date in the cell rather than only in the source column. Derived cells get a distinct background so nobody mistakes a rule output for an observation.

The strongest version of this is subtraction. Any cell without a populated source column renders red, always, with no exception for cells the workflow was confident about. That single rule converts "trust the sheet" into "trust the cells that earned it", which is a much smaller and much more achievable claim.

The health of the sheet is not one number. It is a fill rate per column, read against what that column should plausibly achieve.

The last two rows are the point. A column at or near total coverage is only believable when the fact is genuinely universal and public. Triggers, direct contact details, budget signals, and technology stacks are none of those things, so a high fill rate on any of them is evidence of invention rather than diligence.

Track the rate per run and compare against the previous one. A column that jumps fifteen points between runs without a change to the source list has not improved. Something loosened.

Sample the cells that will be acted on, not a random tenth of the sheet

Random sampling spreads the reviewer's attention evenly across cells with wildly different consequences. Nobody has ever lost a deal over a wrong location band.

Stratify by what happens next. The cells that will appear in a message, drive a routing decision, or be said out loud on a call get sampled heavily. Everything else gets a light pass.

Twenty-seven minutes for a forty-row sheet is a real cost and it is the cost of the sheet being usable. Budget it explicitly, because a review that has no time allocated is a review that silently becomes a glance.

Have a reviewer sign rows rather than approve the sheet

Approving a sheet means nothing, because nobody read all of it. Approval belongs at row level, with a name and a timestamp in the row itself.

A signed row means a person looked at the cells in that row that will be acted on, opened their sources, and accepted them. An unsigned row is still research and can still be worked, but the seller working it knows they are working unverified material, which is a completely different and entirely acceptable state.

Signatures expire. Put an expiry on the signature that matches the shortest freshness window of any column in the row, usually driven by the title cell. A signed row from March is not a signed row in September, and the sheet should show it as expired rather than as approved.

Sign the exceptions too. A row where the reviewer chose one of two conflicting titles needs the choice recorded on the row, not just the resolution, so the next person does not rediscover the same conflict and pick differently.

Follow one forty-row sheet through a single review pass

The run finishes overnight with forty rows. Fill rates read: title 92 percent, headcount 68, location 90, trigger 30. Eleven cells carry a state other than a value.

The seller works the stratified sample. Eight title cells, sources opened: seven correct, one wrong. The wrong one is a person who moved companies in April, and the source is a conference speaker biography that still shows the old employer. The cell had a URL, a date read, and looked exactly like the seven correct ones.

That single finding reshapes the sheet. One wrong title in eight is not a bad row, it is a bad column, and the other thirty-two title cells now carry the same suspicion. The reviewer does not go and check all thirty-two. They look at which sources produced them, find that six other titles came from event pages and speaker biographies, and mark those six stale pending a check against a current source.

The twelve trigger cells all get opened, because triggers are where invention lives. Ten are dated company announcements. Two are articles about the industry that mention the company in passing, which is not a trigger for that account, and both are cleared to not found.

Twenty-six rows get signed. Eight stay unsigned with a visible gap. Six are marked stale. Nobody has been contacted, and the seller starts calling from the signed twenty-six knowing exactly what they are working with.

Repair the column, never the cell, when the same error repeats

Fixing the cell in front of you is the reflex and it is how a sheet becomes a maintenance burden. Every repeated defect was produced by something upstream, and that is where the fix belongs.

Keep a defect log with the run ID, the column, the rule that was changed, and the next run's result. It is a duller artefact than a corrected sheet and it is the only one that stops the next batch reproducing the same errors.

Freeze a dated snapshot before anyone works the list

The moment a seller starts working a sheet, it needs to stop moving. Otherwise they call from a row that changed between the morning and the afternoon, and nobody can reconstruct what they were looking at when they said it.

Copy the current tab to a dated snapshot before the work begins, and let the refresh write to the live tab. The seller works the snapshot. The next refresh compares snapshot to live and reports what changed, which is a much more useful artefact than a silently updated grid.

Snapshots also give you an honest way to measure the workflow. Compare last month's snapshot against what turned out to be true, column by column, and you get a defect rate per column that is grounded in reality rather than in the run's own confidence. That is the number to take into any argument about whether the research is good enough.

Trace the confident wrong cell that nobody thought to question

Follow the wrong title from the worked example to its conclusion, because the mechanism is worth seeing whole.

The cell said Director of Engineering at a company the person left in April. The seller opened with that title on a call in July, to a person who had been a VP somewhere else for three months. The call did not recover. Nothing in the sheet was blank, nothing was flagged, and the source column held a real URL to a real page that genuinely contained those words.

Three design choices would each have caught it independently. A freshness window on the title column would have marked a source page with no visible update date as stale rather than current. A rule ranking a company's own current team page above a conference biography would have preferred a better source or found none. And a state of conflicting, had the workflow bothered to look for a second source, would have rendered the cell red.

The general lesson is that a confident wrong cell is never caught by reading the sheet, because it is indistinguishable from a right one by construction. It is caught by sampling, by freshness, and by making the sheet display the quality of its own cells. Design for that, and one bad source costs a review minute rather than a conversation.

Answer the objection that a paid data provider does this already

Data providers sell exactly this: contact records, titles, headcounts, and trigger feeds, at a scale no overnight bot will match, with coverage you would spend months building.

The honest answer is that they win on breadth and lose on provenance. A purchased record arrives with a value and no source column at all, so the confident wrong cell problem is not solved, it is invisible. You cannot open the page a title came from, because there is no page, only a pipeline. And refresh cadence is set by the vendor's economics rather than by how fast the facts in your segment move.

They also win outright in a case worth naming: if your motion is high volume and your qualification happens after contact rather than before it, buying the list is correct and building this is a waste of an afternoon.

The hybrid is usually right. Buy the breadth, then run a small verification pass over only the cells that will be spoken aloud: the name, the title, and any trigger. Those three columns carry nearly all the embarrassment risk, and they are the cheapest to verify against a primary page. Know when the sheet has outgrown being a sheet

A spreadsheet is the right container for a few hundred rows that a small number of people read. Past that, four things break at once.

Above roughly five hundred rows nobody reviews anything, they filter. Sampling stops working because the rows that get looked at are the rows that match a filter, which is the opposite of a representative sample.

When two people edit simultaneously, the append-only run log stops being append only, and the ordering guarantees you were relying on quietly disappear.

When the sheet needs to be current rather than a snapshot, it wants to be a system with a refresh policy, not a file. The snapshot discipline that makes a sheet trustworthy is the thing that makes it not live.
