Grok Bot and Outlook: Permissions and What to Automate

Your bot marks two hundred messages as read in the support mailbox overnight. It was being tidy. At 9am a colleague opens the same mailbox, sees no unread mail, and concludes the overnight queue was handled. It was not. Nobody replied to any of it.

That failure does not exist in Gmail, because in Gmail the mailbox is yours. In a Microsoft 365 tenant, much of the mail worth automating lives in shared mailboxes: support, billing, careers, orders. Read state there is a property of the message, not of the person looking at it, so a bot that marks something read has changed what every colleague sees.

That is the theme of this article. Outlook looks like Gmail from the outside and behaves differently underneath, and every difference comes from one source: Exchange assumes a mailbox has more than one person in it, and an administrator above them both.

Whether a native Outlook or Microsoft 365 connector exists on your Grok plan is something to confirm in the app, because connector lineups move. If there is none, the fallbacks are a browser session you sign into yourself, or an MCP server that talks to the mail API. What follows holds either way.

The mailbox the bot works in may not be yours

Exchange has three ways a mailbox becomes something other than a personal inbox, and each changes what a bot is doing when it acts.

A shared mailbox has no real user behind it: colleagues are granted access and work inside it together. A delegated mailbox is somebody's personal mailbox that they or an administrator opened to another account. Folder-level sharing exposes one folder without the rest.

In all three cases the bot is not tidying your desk. It is working in a room with other people in it, and several ordinary actions become visible to everyone:

Write the mailbox type into the charter explicitly. A bot that does not know whether it is alone in the mailbox makes reasonable decisions that produce unreasonable results for other people.

Send as and send on behalf of produce different headers

Microsoft splits sending from a mailbox into two grants that look alike in a settings pane and nothing alike to the recipient.

Microsoft's description of the two is unusually blunt. Send on Behalf puts both parties in the From address, as "delegate on behalf of mailbox", and replies go back to the mailbox rather than to the delegate. Send As delivers as the mailbox with no indication that the delegate sent it. Neither grant lets the delegate read the mailbox, which is its own trap: an account can speak as a mailbox it cannot open.

One line in that documentation matters more than the rest. If an account holds both permissions, Send As is always the one used. So you can deliberately pick the visible option, hand it to a bot, and still produce unmarked mail, because somebody granted the other permission to that account two years ago (mailbox permissions).

That is why send is the hardest line in an Outlook setup. In Gmail, a bot sending badly is a message from you that you apologise for. In a shared mailbox with Send As, it produces a message that looks exactly like a named colleague wrote it, to a customer, in a thread that colleague may not know exists. The apology is more complicated, and it is not entirely yours to make.

Both grants are usually administrator-controlled, so asking for them creates a paper trail and a conversation. Take the conversation as the signal: if you cannot comfortably explain why an automated assistant needs to send indistinguishably as a shared mailbox, that is your answer. Separate delegated access from application access before you ask for either

The most important distinction in Microsoft's model is not in this table, so take it first: access is either delegated or application.

Delegated access means the integration acts as a signed-in user and reaches only what that user can reach. Application access means it acts as itself, is consented to once by an administrator, and can potentially reach every mailbox in the organisation with no individual user seeing a consent screen. Same product, same permission name, wildly different blast radius.

The settings row is the one that outlives everything else, for the same reason it does in Gmail: a rule belongs to Exchange, not to the bot that created it. Revoking the integration does not revoke the rule.

If somebody does grant application access, Exchange can narrow it, and the way that narrowing fails is worth knowing first. Exchange Online has role-based access control for applications: an admin assigns a role such as Application Mail.Read to a service principal with a resource scope, a set of mailboxes defined by a filter or an administrative unit. The documentation is explicit that the Entra grant and the Exchange grant combine as a union, so leaving the organisation-wide grant beside a scoped one produces no effective scoping at all. Two more lines belong in your notes: exclusive management scopes do not restrict app access, and permission changes take thirty minutes to two hours to clear the cache, so revoking an application grant is not an immediate stop (RBAC for applications).

Ask for the shared-mailbox scopes by name, because nobody approves them for you

Read that third column again. Every shared variant is consented by the user, so somebody with delegate access can hand an application the ability to read every mailbox they can open, and to send on behalf of others, without an administrator seeing a prompt. The paper trail people assume exists sits in Exchange, where the mailbox permission was granted, not at connect time. Unless your tenant restricts user consent, the person approving that screen is you.

That cuts both ways, and the useful half is Mail.ReadBasic. A bot reporting how many messages arrived, who sent them, and how long the oldest has waited needs no message bodies, and there is a named scope that withholds them.

Server-side rules run whether or not the bot does

Outlook rules come in two kinds, and the difference confuses your bot's output before it confuses you.

Server-side rules run on Exchange itself. They fire whether or not anyone has Outlook open, whether or not your bot is running, acting on messages as they arrive. Client-side rules run only when a particular Outlook client is open, which makes their behaviour depend on whose laptop is awake.

Here is what that produces. Your bot reports forty messages arrived overnight in the support mailbox. You open the Inbox and see twelve. The other twenty-eight were moved by a rule somebody set up eighteen months ago, into a folder your bot was not told to read. Neither is wrong. They describe different mailboxes.

Two rules follow. Inventory the existing rules before the bot starts and list the folders they move things into, then either point the bot at those folders or scope its report to the Inbox so the number means something.

And never let the bot create or modify a rule. A bot-created rule is a persistent change that survives the bot completely, which rhymes with a documented Grok Bot behaviour: deleting a bot does not remove the files and browser sessions it left on the shared computer either. A forwarding rule is the worst version, because it keeps working for as long as nobody audits the mailbox.

Mail, calendar, and contacts are one object, not three

In Exchange these are not separate products with an integration between them. They are item types in one store, and a meeting request is a mail item that writes to a calendar.

That fusion creates a class of accident with no Gmail equivalent. Processing a message can send mail. If the message is a meeting request and the bot "responds" to it, attendees get a response. If it declines on your behalf, the organiser is told. If it deletes the request, the calendar item can be affected depending on configuration. A bot told to "clear the inbox" that meets a folder of invitations will do something you did not intend, and the something is delivered to other people.

Many tenants also process calendar items automatically, without a person touching them. That is a mailbox setting, and it is the kind of thing that makes a bot's actions produce effects it did not perform.

The charter rule is short: the bot never responds to, accepts, declines, tentatively accepts, cancels, or deletes a meeting request. It reads calendar data for context and writes proposals into a summary. Everything that emits a notification to another human belongs to you.

Retention and holds mean deleted is often not gone

Microsoft 365 tenants commonly run retention policies, litigation holds, and archiving. This cuts in both directions and both matter.

The reassuring direction: a bot cannot really destroy mail in a tenant like this. Deleted items land in a recoverable store, retention keeps copies, and a hold preserves everything regardless of what anyone does in the interface. The mail-loss scenario that makes full mailbox access frightening in a personal Gmail is largely off the table.

The uncomfortable direction, which people do not consider until it matters: everything the bot writes is a company record. A draft saved in a shared mailbox is retained. If your organisation is ever subject to discovery, the bot's half-formed reasoning about a customer is in scope alongside real correspondence, and "it was just a draft an automation wrote" is a sentence you would rather not have to explain.

So keep the bot's thinking out of the mailbox. Its analysis, uncertainty and proposed wording belong in a report it sends to you, not in drafts the tenant's retention machinery keeps forever. That is a real difference from the Gmail pattern, where saving a draft in the thread is the recommended move.

Run the charter that never marks anything read

This reads a shared mailbox, classifies with categories, and writes its proposals into one message to your own mailbox. It never drafts in the shared mailbox and never sends anything.

Two lines in that charter are the Outlook-specific ones, and the two people delete first, because the Gmail version of this bot does the opposite. The bot marks nothing read and saves no drafts in the mailbox, both because this mailbox has colleagues in it. The inbox triage listing draws the same send line for a personal mailbox, holding every draft for explicit approval, and the mail cleanup assistant does it for the filing side by holding every action until you approve the full list.

Follow one invoice mail through a morning three people share

At 07:00 the bot reads everything that arrived overnight in support@ and the three folders the existing rules feed. Twenty-six conversations. It applies one category each, marks nothing read, saves no draft, moves nothing. At 07:04 one message lands in your own mailbox.

At 09:00 a colleague opens the shared mailbox. The unread count is still twenty-six, because nothing was read on their behalf. Nine conversations carry Bot-Reply-Needed, so they start there rather than at the top of a list sorted by arrival, and nothing in Drafts belongs to a machine.

The item that earns the setup is the eleven-hour invoice. It arrived at 20:00 and a rule filed it into /Inbox/Billing, where nobody looks before nine, so it would have surfaced at lunchtime. The bot did not answer it, file it, or chase it. It put it at the top of a list you read at 07:04.

On day one you will disagree with about a fifth of the categories. By day thirty the disagreement is under five percent, the Unsure item is what you read first, and the only line you have changed in the charter is the folder list, because somebody added another rule.

The auto-mapping row surprises people. Exchange uses Autodiscover to open a Full Access mailbox in the delegate's Outlook profile by default, so a permission change quietly alters what a colleague sees in their own client.

Expect the tenant log to show an account, not a bot

Two ledgers exist here, and only one of them covers the bot.

Your tenant has audit logging and message tracing. An administrator can reconstruct what happened in a mailbox: what was sent, what moved, who signed in and from where. Mailbox audit logging is on by default in all organisations, so it exists whether or not anyone turned it on, and each record carries a sign-in type: Owner, Delegate, or Admin, where Delegate covers anyone holding Send As, Send on Behalf, or Full Access (mailbox auditing).

What it will not tell you is which bot did it. The Grok Bot documentation is explicit that an audit view of bot actions does not exist yet, and the runtime compounds this: all bots on an account share one persistent computer, with browser cookies and signed-in sessions shared across every bot on it. The documentation says directly that separate bots are not a security boundary. The tenant log shows an account acting, and your own records supply the rest.

So make the isolation come from the Microsoft side. If your tenant allows it, give the automation its own account with access to exactly the mailboxes and folders it needs, rather than running it through your personal credential. The tenant audit log then separates the bot's actions from yours by construction, which is the only separation available. Prove the scope with a command that can come back false

A setup you cannot test is a setup you are hoping about. Each of these returns an answer that can contradict you, which is the only kind worth running.

The first row is the one people skip, and the only one that tests the grant rather than the behaviour. Exchange's test command bypasses the permission cache, so it reports what is configured now rather than two hours ago, which matters precisely when you have just changed something. Run it against a mailbox the bot should reach and one it must never reach. Two Trues is a finding, not a pass.

Take the first fortnight in four gated steps

Most people reading this do not administer their own Microsoft 365 tenant, which changes the order of operations.

Before anything, ask. Find out what the tenant permits, whether the integration needs administrator consent, and whether a retention or compliance policy covers the mailbox. A five-minute conversation that prevents a longer one.

Days one to three, read only. No categories, no moves. The bot reads and sends you a summary. Compare its counts against what you see in the folder, because that comparison is how you find the rules already running.

Days four to eight, add categories. One per conversation, from a namespaced list, applied only to items nobody else has categorised. Then count how many you recategorised by hand. Under five percent and it has learned your queue. Over twenty and the categories are wrong, not the model.

Week two, add proposed replies in the report. Read every one for a week and note how many you would have sent unchanged. That number is the only honest argument for widening this bot, and it argues for you writing faster, not for the bot sending.

Never, in this mailbox, grant send. The upside is a few seconds per message. The downside is a message that looks like a colleague wrote it, in a customer thread, that cannot be recalled. Not a close trade.

Answer the case for letting the shared mailbox send its own acknowledgements

The strongest argument against everything above is specific to shared mailboxes, and it is a good one. These mailboxes exist because no individual owns them. Mail arrives at 20:00 into a queue nobody is watching, and a customer waiting eleven hours to learn anyone received their message is a worse outcome than a clumsy acknowledgement. Support commitments are written in hours, and hours pass overnight.

That is real, and it argues for an acknowledgement rather than for a bot's judgment. Exchange already sends fixed text without judgment: automatic replies and server-side rules are configured once by a person, say the same thing every time, and compose nothing new at 03:00. An out-of-hours acknowledgement belongs there, and it needs no send grant handed to something that also reads your calendar and holds your browser session.

So the objection wins where the text is fixed and the recipient is whoever wrote in, and loses everywhere the bot would choose either. Between them sits the thing worth refusing: a message composed for this customer, in this thread, in a colleague's name, at an hour when no colleague is awake to be asked.
